Why I Approve Kennametal Tooling: The Premium Buys Certainty, Not Carbide

I sign off on every cutting tool and wear part before it goes to the shop floor—roughly 200 deliveries a year, for four years. And I've landed on an opinion that gets me in trouble with purchasing every budget review: I'd rather pay 20% more for Kennametal and never wonder, than save 20% on a tool that makes me check every edge for the rest of the batch.

That sounds like brand loyalty with no numbers behind it. I get it. But I do have numbers. They just aren't on the purchase order.

What the Price Tag Doesn't Tell You

In Q1 2024, we received a batch of carbide inserts from a lower-cost supplier. The box looked fine; coating looked fine. On the third test part, the edge let go. We measured hardness at 1,730 HV against the 1,880 HV in our spec. The vendor said the inserts were “within industry standard.” Technically true. Useless, though, because that part needed a specific grade, not a common one.

Why Is Henry Not Playing a Bigger Role in Tool Buying?

Fair question. I trust Henry on tooling more than almost anyone. He can make a mediocre tool perform like a good one through sheer experience and a willingness to adjust. But Henry listens to the machine. I listen to the week after the decision—the rejected batches, the extra setup shifts, the emergency freight, the contractor watching his crew wait.

To be fair, Henry's not wrong. If you have forgiving materials, no deadline, and a setup guy with time to burn, a less expensive brand can save you real money. I've seen it done. I'm not going to say every tool in the building has to say Kennametal. That's not realistic.

But I also know which jobs those are. They're the ones with slack in the schedule. As soon as a deadline shows up, the calculation changes. And in our world, deadlines show up on most jobs.

Granted, the premium is real. Reviewing our 2024 spend, we paid somewhere in the range of 15 to 20 percent more for Kennametal than we would have for the imported equivalent. On an annual tooling budget, that's not pocket change. It gets questions when budget review comes around.

Here's what I tell them: show me the cost of the alternative. Not the price—the cost. A $22,000 rejected batch. Three shifts dialing in speeds and feeds. A $400 rush freight invoice that became four figures when the whole crew stood waiting. In my experience, the cheaper tool gets expensive exactly when you can least afford it.

Bottom Line

I'll keep approving Kennametal. Not because cheap tooling can't work—it clearly can. But because I've stopped pricing tools by the piece. The tool costs a bit more. The uncertainty costs more than that, and it never shows up on the invoice.

Certainty is the product. Everything else is just carbide.
